Valve lash is a tiny gap at the top of your engine. Set it wrong and the valves can drop into the piston. Here’s what an overhead set actually does.
A tiny gap. Massive consequences.
An overhead set — call it a valve adjustment, call it a top set, call it whatever you want — is one of those jobs that looks small in the workshop and feels enormous out on the highway. We’re talking about a clearance you measure with a feeler gauge thinner than a business card. Get it right and your engine breathes properly. Get it wrong and you’re staring at a rebuild.
What it is and what it does
Valve lash is the tiny gap between the valves and all the moving parts at the top of your engine — rockers, intake, exhaust. The valves open to let air in and exhaust gases out, and that little gap is what gives them room to open and close smoothly. It also keeps the engine quiet and your fuel use in check.
Without that gap, the top end can’t do its job. With too much of it, you get knocking and your fuel bill climbs. There’s a goldilocks number for every engine — and it’s different on every engine.
Why it matters: knocking, recession, and engines eating themselves
Two ways it can go wrong:
- Too much lash. You’ll hear it. Knocking from the top end, harder running, higher fuel consumption. The top end is rattling against itself.
- Too little lash. Quieter than it should be — but it’s a sign of valve recession. The valves are drawing down toward the piston top. If they drop completely, they hit the piston. That’s a catastrophic failure: bent valves, smashed pistons, a rebuild bill nobody wants.
If you’ve ever had us do an engine rebuild, you already know what valves dropping into pistons looks like. The point of an overhead set is to never get there.
How we do an overhead set
Every engine has its own settings, its own feeler gauges, its own combination of Allen keys and spanners. Kenworth is different to Volvo. Volvo is different to Hino. The job is the same shape on every truck though.
We start by pulling the rocker cover off so we’ve got clean access to the top end. Then we turn the engine over to TDC — top dead centre. From there we adjust the inlet and exhaust valves in sequence, two at a time. Adjust two, turn the engine over, adjust the next two, turn it over, keep going until the whole top end is set.
The adjustment itself: crack the lock nut on top of the rocker, use the Allen key to wind the adjuster out, then wind it back in onto the feeler gauge until you feel it firm up on the gauge. Tighten the lock nut. Pull the gauge out. Then put it back in to confirm the setting hasn’t moved while you were locking it down. Set right the first time, every time.
It’s a slow, careful job. Done properly, it’s also one of the cheapest ways to add years to a top end.

Don’t wait for the knock
The top end is one of those parts that won’t tell you it’s in trouble until it’s already costing you money. A regular overhead set keeps the valves moving the way they were built to, keeps the knocking away, and keeps the fuel use sensible.
When a top end fails on the road, it doesn’t fail by halves. The lash setting is a five-thousandth-of-an-inch decision that protects every other part of the engine. Worth doing on time.
